5 expensive mistakes when choosing a CRM

Half of businesses that deploy a CRM stop using it. The system isn't the problem — the selection and rollout mistakes are. The five most common ones.

Mistake 1: choosing software instead of a process

Most people start with "which CRM is best?" The right question is: "how does my sales process work?" Where leads come from, who replies first, how many stages there are — until that's defined, no CRM will help.

Process map first, software second. Otherwise you migrate your old chaos into an expensive tool.

Mistake 2: ordering a custom system right away

"Our business is special" is the most expensive sentence. In 80% of cases a ready-made CRM (AmoCRM, Kommo) fully suffices and goes live within days. Custom is justified only for a genuinely unique process.

Mistake 3: bypassing your managers

The owner chooses the CRM, but managers have to use it. If they dislike it, they won't enter data — and without data a CRM is just an expensive spreadsheet.

The fix is simple: involve 1–2 managers at the selection stage and run live training at rollout. The system must reduce a manager's work, not add to it.

Mistake 4: launching without integrations

A CRM without telephony keeps no call history. Without Telegram, conversations stay outside. Without the website form, leads are entered manually — meaning they aren't.

A CRM's power is in integrations: every lead source must flow in automatically. Otherwise you get "half a CRM."

Mistake 5: not measuring the result

The CRM is installed — now what? If you don't measure conversion, response speed and lost-lead count, you'll never know whether it works.

Before rollout, write down 3 numbers: leads per month, close rate, average response time. Compare after 2 months — either the CRM proves itself, or it becomes clear the problem is elsewhere.
